Manufacturing in Poland vs China – actual costs, lead times and quality

The decision as to whether to manufacture CNC parts locally or to outsource their production to Asia is one of the most frequently discussed dilemmas in industry today. For years, the prevailing view was that manufacturing in China was invariably cheaper; however, rising transport costs, logistical problems and ever-stricter quality requirements are prompting companies to re-examine this issue. So how does a comparison of CNC machining in Poland and China stack up?

In recent years, we have seen a gradual narrowing of the production cost gap between Europe and Asia. Rising wages in China, higher energy prices and increasing transport costs mean that the cost savings are no longer as obvious as they were some time ago.

Labour costs and overheads

The most frequently cited argument in favour of manufacturing in China is lower labour costs. Indeed, hourly rates in Asia remain lower than in Europe. At the same time, in Europe, greater automation and production efficiency mean that the unit cost of a component does not rise in proportion to labour costs.

In practice, this means that for more complex components and medium-volume production, the price differences may be significantly smaller than expected. It is increasingly apparent that competitively priced medium-volume milling and turning in Poland is a viable alternative to importing parts from China.

Material prices in Poland and China

Material costs are largely global and depend on market prices for aluminium, steel and copper. As a result, China’s advantage in this area is no longer as great as it once was. Large batches – cost-effectiveness analysis

Manufacturing in China can be cost-effective for very large, stable production volumes that are predictable over a period of many months or years. For orders running into tens or hundreds of thousands of units, transport costs and long lead times cease to be such a significant factor. In such projects, companies are able to plan logistics well in advance, tie up capital in stock and accept a longer response time to changes.

It is worth bearing in mind, however, that even with large production runs, there are risks associated with production flexibility. In the event of design changes, quality issues or a sudden drop in demand, the process of adjusting production in Asia can be time-consuming and costly. Therefore, manufacturing in China works best for mature, stable products with a predictable life cycle.

Medium and small production runs

In the case of medium-volume production, the cost differences between Europe and Asia narrow significantly, and often disappear altogether once logistics costs and risks are taken into account. For companies fulfilling orders ranging from several dozen to several thousand units, flexibility, responsiveness and the ability to make design changes become crucial.
